FDE as a Service is the agency delivery model for Forward Deployed Engineering. Instead of hiring a full-time FDE — competing against OpenAI and Anthropic for the same pool of candidates — you engage an FDE through an agency on a fixed-scope, time-limited basis.
The embedded model is identical to a full-time FDE: the engineer works in your Slack, your repo, your sprints, and is accountable for production delivery. The commercial model is different: fixed scope, fixed timeline, fixed cost, clean exit.
Why the FDE as a Service Model Emerged
The supply-demand gap for FDE talent is structural. OpenAI launched its Deployment Company in May 2026. Anthropic's deployment team is growing fast. Databricks, Scale AI, and Cohere are all competing for the same pool of engineers who can own AI system delivery in enterprise environments. Most companies cannot compete on compensation — senior FDEs at top AI companies earn $450K–$600K+ total comp.
FDE as a Service emerged to solve this access problem. An FDE agency contracts with a network of senior FDE talent and allocates that talent to clients on a per-project basis. The client gets access to a senior embedded engineer at fractional cost. The FDE works across multiple engagements over their career rather than being tied to a single employer.
How FDE as a Service Works
Step 1: Scoping (days 1–5) A senior engineer interviews your team, reviews your codebase and data, maps your integration dependencies, and writes a concrete engagement specification: what will be built, what milestones look like, the timeline, and the total cost.
Step 2: Matching You're matched with an FDE whose specialty aligns with your project: FDE-Agent (AI agents and multi-agent systems), FDE-Infrastructure (ML pipelines, serving, monitoring), FDE-Eval (evaluation frameworks, safety testing), or FDE-Sovereign (regulated/air-gapped environments).
You meet the FDE before work begins. You have approval rights on the match.
Step 3: Embedding (8–24 weeks) The FDE joins your team as a functioning member. They have the access and integration of a senior contractor: Slack, GitHub, development and staging environments, the data sources the system needs.
They write code, make architectural decisions, build integrations, implement the eval framework, and participate in your team's standard processes.
Step 4: Handoff The engagement ends with three deliverables: a working production system, complete documentation (runbooks, architecture diagrams, eval reports, on-call guide), and a knowledge transfer session for your team. You own everything.
Some clients extend engagements, convert to part-time advisory relationships, or convert FDEs to full-time hires (supported by fdeai.agency with placement assistance).
Engagement Types and Pricing
| Engagement Type | Duration | Focus | Cost Range | |---|---|---|---| | FDE-Eval | 4–8 weeks | Evaluation framework, safety testing, red-teaming | $40K–$120K | | FDE-Agent | 8–16 weeks | AI agent systems, multi-agent orchestration | $120K–$280K | | FDE-Infrastructure | 8–16 weeks | ML pipelines, serving, data infrastructure | $120K–$280K | | FDE-Sovereign | 12–24 weeks | Regulated/air-gapped/on-prem environments | $240K–$500K |
All engagements are fixed-scope: the total cost is agreed before work begins, based on the scoping specification.
FDEaaS vs. Full-Time FDE Hire
| Dimension | FDE as a Service | Full-Time FDE Hire | |---|---|---| | Time to start | 1–2 weeks | 3–6 months | | Total cost (12-week project) | $160K–$240K | $400K–$600K (annual, first year) | | Recruiting overhead | None | High (3–6 months, 15–20% recruiter fee) | | Headcount addition | No | Yes | | Knowledge transfer | Built in | Self-managed | | Specialty alignment | FDE matched to project | One hire, one generalist skillset | | Post-engagement options | Extend, advisory, or hire | Ongoing employment |
For a discrete, scoped AI project, FDE as a Service delivers better economics than full-time hiring. For ongoing, mission-critical AI capability that will evolve continuously, a full-time hire makes more sense.
Who Benefits Most from FDE as a Service
Series A–C startups that need production AI capability immediately but can't compete with top AI companies on compensation. An FDE engagement provides a production system and a trained internal team in 12 weeks — faster and cheaper than the hiring path.
Enterprise teams with a scoped AI project that don't want to add permanent headcount for a bounded initiative. The FDE model provides the engineering capacity for the project without the long-term commitment of a hire.
Companies that have failed at AI before — prior AI initiatives produced POCs that never shipped. An FDE engagement brings delivery discipline: fixed scope, defined milestones, accountable ownership.
Organizations with a skill gap — strong engineering team without LLM/agent/RAG expertise. The FDE builds the system and transfers the knowledge, so the internal team can own and extend it.
What FDE as a Service Is Not
Not staff augmentation: Staff augmentation places a contractor into your team to execute tasks you define. FDE as a Service places a senior engineer who defines the architecture, makes technical decisions, and is accountable for the outcome.
Not consulting: Consulting produces recommendations. FDE as a Service produces production systems.
Not outsourcing: Outsourcing sends work to an external team and receives deliverables. FDE as a Service embeds an engineer inside your team who works alongside you.
Frequently Asked Questions
How is FDE as a Service priced? All engagements are fixed-scope with total cost agreed before work begins. Pricing is based on the scoped specification — the complexity of the system, the integration requirements, and the timeline. There are no hourly billing surprises.
What if the scope changes mid-engagement? Minor scope refinements within the spirit of the original scope are absorbed. Significant scope additions are handled via a documented change order: written description of the change, timeline and cost impact, and mutual agreement before proceeding.
Can we try FDE as a Service before committing to a full engagement? Yes. We offer a 5-day scoping engagement (fixed cost: $5K–$10K) that produces a detailed engagement specification, architecture proposal, and timeline estimate. The scoping fee is credited against a subsequent full engagement.
Do we retain the FDE at the end of the engagement? You can extend the engagement, move to a part-time advisory relationship, or convert the FDE to a full-time hire. We support all three transitions. Placement fees apply for full-time hire conversions.
